Seeing Your Team in a New Light: The Power of Constellations

Have you ever felt the tension in a room, even before anyone says a word? Or sensed that some people are closer to a decision while others hang back, unsure?

We often pick up on these dynamics intuitively—but what if there was a way to make them visible?

That’s what Constellations—a tool you’ll learn in the ORSC (Organisation and Relationship Systems Coaching) Fundamentals course—are designed to do. They provide a living snapshot of how a team, group, or family is showing up around a particular topic. Instead of assumptions, you see the system as it really is.

 

What Is a Constellation?

Think of a constellation in the sky: stars arranged around each other in a meaningful pattern. A system constellation works in much the same way. It reveals how people or forces in a relationship system are “orbiting” a specific issue—whether they’re drawn close, pushed away, or sitting on the margins.

Here’s the essence of how it works:

  • A topic is placed in the center (for example, “upcoming reorganisation,” “holiday planning,” or “new strategy launch”). 
  • Each person positions themselves in relation to that topic—closer or farther depending on how strongly it impacts them. 
  • Without words, the room suddenly shows you the real constellation of how the team is experiencing that issue. 

This often reveals things that weren’t obvious. The quiet team member standing furthest away might show they feel disconnected. The people standing close to the center may be carrying the most pressure. The group can then reflect: Is this the constellation we want? If not, what would a healthier one look like?

 

Why It Works

Constellations are powerful because they bypass the usual reliance on words. They surface perspectives that might otherwise stay hidden—especially from quieter voices in the team.

And once the system sees itself, it can begin to self-correct. Instead of a leader dictating the solution, the group has a chance to notice what’s happening, name it, and decide how to move forward together.

As one Fundamentals participant put it:

“The constellation exercise is very versatile and useful. I’ve already started using it with my team at work to understand how we feel on a key topic—and it opens up conversations we’d never have had otherwise.”

 

Everyday Applications

Constellations aren’t just for big organisational challenges. They can be applied anywhere relationships matter:

  • At work: exploring alignment during a change project, surfacing how a team feels about workload, or mapping the impact of an upcoming deadline. 
  • At home: checking in on how family members feel about the holiday season, or simply getting everyone’s voice in the room before making plans. 

They provide a snapshot of “what is” and invite a conversation about “what could be.”

 

A Question for You

If your team—or your family—stood in the room today around a key issue, what would that constellation look like?

Would it show alignment and connection, or distance and disengagement?

And perhaps most importantly: what would you want it to look like instead?
